How much does an AI consultant cost in the UK?

The four ways AI consultants charge, what pushes the price up or down, and a simple sum that tells you whether it's worth it.

The short answer. It depends far more on the work than the consultant. AI consultants in the UK usually charge in one of four ways: a day rate, a fixed price per project, a monthly retainer, or a share of the savings. The biggest cost drivers are how many systems are involved, how clean your data is, and how much checking the AI's work needs. The question that matters more than the price is payback: how many months of savings it takes to cover the cost.

The four ways AI consultants charge

Day rate

You pay for each day of the consultant's time. It's flexible and works well for open-ended advice. The risk sits with you. If the work takes longer than expected, you pay more.

Fixed price per project

You agree a scope and a price up front. You know the cost before anything starts. The consultant carries the risk of overruns, so expect them to spend time understanding the work before they quote. That's how we work: every project is quoted in writing once we understand the work.

Monthly retainer

A regular fee for ongoing support: monitoring, fixing, improving and adding new automations. It suits businesses that have something running and want it looked after. Check exactly what's included each month.

Share of savings

The consultant takes a percentage of what the project saves. It sounds low-risk, but it depends on everyone agreeing how savings are measured, and it can end up costing more than a fixed price if the project goes well.

What makes an AI project cost more, or less

  • Number of systems. An automation inside one tool is simpler than one that reads email, updates a CRM and writes to accounts software. Each connection adds build and testing time.
  • State of your data. If the information the AI needs is scattered, inconsistent or locked in PDFs, some of the budget goes on fixing that first.
  • How much checking is needed. Sorting enquiries can tolerate the odd mistake that a person catches. Anything touching money, legal advice or health needs more safeguards, and those take time to build.
  • Off-the-shelf or custom. Configuring an existing tool costs less than building something bespoke. A good consultant will tell you when an off-the-shelf tool is enough.
  • Security and compliance. Sensitive personal data, client confidentiality or regulated work add requirements around where data is processed and who can see it.
  • How many people it affects. Rolling a change out to a team of 3 is quicker than training 30, and change is where many AI projects stall.

The costs people forget

The consultant's fee is only part of it. Before you agree, ask about:

  • Running costs. AI model usage, software subscriptions and hosting, usually charged monthly.
  • Your team's time. Discovery sessions, testing and training all take hours from the people who know the work.
  • Support afterwards. Systems change, AI models get updated, and automations need occasional fixing. Find out who does that and what it costs.

Running costs can be very small. The AI triage agent we built costs about £30 a month to run. But you should always get an estimate before the build, not after.

How to work out whether it's worth it

Use one sum:

Payback in months = total project cost ÷ (monthly saving − monthly running cost)

To estimate the monthly saving, take the hours a week the task takes now, multiply by the hourly cost of the person doing it, and multiply by about 4.3 to get a month. Be honest about how much of the task the AI will really take on. It's rarely all of it.

Here's a real example. Our AI triage agent took over work that had been a full-time role costing £37.5k a year, about £3,125 a month. The agent costs about £30 a month to run. So each month the business saves roughly £3,095, and a project costing several times that still pays back within months.

If the sum gives you a payback period longer than a year or two, either the task isn't worth automating yet, or the scope needs rethinking. A good consultant will tell you that before you spend anything.

Is a cheaper consultant a false economy?

Not always. But compare like with like. A low quote that covers a strategy document leaves you to find and pay someone to build it. A higher quote that includes the build, testing and handover may cost less overall. Our guide on how to choose an AI consultant has a simple way to compare proposals side by side.

How Arx Certa prices

We're an AI consultancy for UK SMEs, based in Manchester. Most projects start with our AI readiness assessment, which takes about 2 weeks and shows where AI would save the most time, with an estimate of the saving for each opportunity. Builds are then quoted as a fixed price, in writing, before any work begins. No work starts until you've agreed it.

Frequently asked

Why don't more AI consultants publish their prices?

Because two projects that sound the same can be very different underneath. Automating enquiry handling for a business with one inbox and a tidy CRM is a different job from doing it across five systems and three teams. A fixed quote after a proper look is fairer than a price list that has to cover the worst case.

Is there funding for AI consulting in the UK?

Support schemes for SME digital adoption come and go, and many are run regionally. Check with your local growth hub or chamber of commerce for what's currently available in your area. In Greater Manchester, that's the GC Business Growth Hub.

Can I start small to keep the cost down?

Yes, and you usually should. Pick the one task that costs the most time, automate that, measure the result, and use the saving to justify the next step.

Are AI running costs predictable?

Mostly. They usually scale with how much the automation is used, so a busier month costs a little more. Ask your consultant for an estimate based on your real volumes, and for a spending limit to be set on the AI provider's account.
